If we go to the parks on regular tickets, but then upgrade to an AP on our last day (and yes, it will be the last day - going over Christmas, but then hoping to upgrade to the Gold AP.....), will our pictures from before we convert be included with the AP?

Since you're within the initial window you could see and purchase photos when you upgrade to the AP you should have no issue. At least this is what I experienced when we first got APs a few years ago. Pictures that had even dropped off the list from an earlier trip came back and showed up since it extends your photo downloads to 1 year back in time.

But make sure everybody who may have scanned a MB for pictures is on your friends and family list with photopass sharing checked.

Not sure if this the exact situation, but on our spring break trip our daughter arrived before us. She went into MK (not an AP) and had some pictures taken. They showed up in our MDE account as not downloadable. We had yet to activate my wife and my AP's. After we activated our AP's the next day, our daughters pics from the day before became available for download after a few hours.
